I have been trying to make my own characters from scratch using the online tutorials, bone templates, etc.. I haven't had much luck. The tutorials are hard to follow but somehow I figured it out. The results are pretty ugly though, the joints are a particular problem. Is it possible to take a pre-existing character, of the right body type, and put my own features on it? It won't look like the original except for the body dimensions.

You can certainly use an existing character and just replace the sprites. Please take a look at the tutorial below. This shows the process in the most simple way using just 6 body parts. This should help you understand the process of replacing sprites. https://courses.reallusion.com/home/cartoon-animator/pipelines-and-render/photoshop?v=crazytalk-animator-3-1-pipeline-tutorial-animate-a-character-from-6-body-parts
